Around 900 independent professionals work across more than 50 countries, creating a distributed layer between customers and the people developing the products they use.

The programme is not simply a large support operation. Its purpose is to create a loop.

Customers ask questions, report problems and describe what is not working. Freelancers capture and categorise those conversations. The resulting insights are then passed back to product teams, helping them understand how products behave in real situations.

That feedback loop has contributed to more than 200 product improvements.

The freelancers are therefore doing more than resolving individual customer issues. They are helping the company learn.

From customer complaint to product insight

Every customer query contains potential information.

A problem with Outlook, for example, may appear to be a single support request. But if similar issues are repeatedly tagged, categorised and traced, the company begins to see a pattern.

This is where data becomes essential.

Laura explains that the frontline professionals need to capture and tag what happens during customer conversations. AI increasingly helps categorise those interactions, identify themes and process information at a scale that would be difficult to manage manually.

The difficult part is not simply collecting the feedback. It is tracing what happens next.

Large companies receive insights from many sources. A product change may have been influenced by customer support, internal research, sales teams or several channels at once. Connecting a specific frontline insight to a final product improvement is therefore complicated.

Still, the objective is clear: every customer conversation should have the potential to improve the next customer’s experience.

For companies working with independent professionals, this offers an important lesson. Freelancers should not only execute tasks. Because they often work close to customers, operations and delivery problems, they can become a valuable source of business intelligence.

But only when the company builds a system for listening to them.

Scale creates different problems

Hiring one freelancer is largely a relationship.

Hiring 900 creates an operating model.

At that scale, some of the biggest challenges are security, identity verification, fraud prevention and compliance. A company needs to know that the person performing the work is the person it intended to hire and that they possess the skills they claimed to have.

This becomes harder when professionals work remotely, across many countries, sometimes without regular face-to-face interaction.

Technology can help verify identity and create secure working environments. But Laura points out that the technology itself is not always the biggest obstacle.

Implementation is.

Introducing a security system for 900 people requires approvals, partner coordination, communication, onboarding changes and a significant amount of operational work. A measure that appears technically straightforward can take considerable effort once it touches hundreds of people and several organisations.

There is also a trade-off.

Every new security or compliance step makes the programme safer, but it may also slow down onboarding. The company must protect itself without losing the agility that made freelance talent attractive in the first place.

This is one reason why many large companies use platforms or intermediary partners. The partner manages contracts, payments, compliance and parts of the risk, allowing the company to work with a larger independent workforce without creating a direct legal relationship with every individual.

However, the solution can create another layer of complexity. A specialist agency may source the talent, a large platform may manage compliance, and another provider may supply the technical infrastructure.

Each layer may add cost.

The system is not always elegant. But Laura’s experience suggests that it can still be worthwhile.

Why go through all the trouble?

The obvious question is why a company would build this complicated ecosystem at all.

Why not employ people directly or work with a traditional call-centre provider?

Laura’s answer is straightforward: because the freelance model worked better.

“It was more agile. It was more cost-effective. It worked better across the dimensions that were measured.”

She also describes freelance collaboration as one of the most honest forms of work.

The task is clear. The project is clear. The expected result is clear. The relationship is built around delivering that outcome.

This does not mean full-time employees are less valuable. It means that independent professionals often enter a project with a particularly strong focus on what they have been asked to achieve.

They are not hired merely to occupy a position. They are hired to solve something.

For companies facing fast-changing needs, this is especially relevant. New technology, AI implementation and specialist transformation projects often require expertise that is scarce, urgent and difficult to hire permanently.

A freelancer can give a company access to that capability without waiting several months for a full recruitment process.

And companies do not need to begin with hundreds of people.

“You don’t need to work with a 900-person freelance programme,” Laura says. “You can start with a specific project where you cannot find the talent and you need it now.”

The sensible entry point is not workforce transformation. It is one well-defined business problem.

The hidden value of a freelance ecosystem

The programme Laura describes does not rely on one sourcing channel.

A large platform may provide the formal route through which freelancers are contracted, but specialist professionals may also come through niche platforms, recruiting agencies or personal recommendations.

This reflects a wider reality in the freelance market: no single provider has access to every type of talent.

A large marketplace offers scale and infrastructure. A niche platform may offer stronger access to a particular profession, country or skill set. A recruiter may already know a group of trusted professionals. A freelancer may refer another expert from their network.

Companies that want to work effectively with independent talent therefore need to think in terms of ecosystems rather than individual vendors.

At times, multiple partners may be involved in the same engagement. That can result in additional fees and a less efficient cost structure. But large companies may accept the extra cost because the intermediary carries legal, contractual and compliance responsibilities that a smaller provider cannot.

The more important question is whether the entire structure still produces better business results.

In Laura’s case, it did.

👉 Sign up and post a project on freelancermap to start receiving proposals from IT experts and specialists

Why the relationship should outlive the project

One of the strongest messages from the conversation was not about scale, technology or compliance.

It was about relationships.

Laura says that “one freelancer leads to another freelancer”.

A strong independent professional rarely exists in isolation. They know former colleagues, specialists, collaborators and other freelancers whose skills complement their own.

When a company builds trust with one person, it may gain access to an entire network.

The value also continues after the original project ends. Someone who performed well may return for a future assignment, recommend another expert or even hire former colleagues for a new initiative of their own.

This is why treating freelancers as disposable capacity is shortsighted.

The company may only need the person for three months, but the relationship can produce value for years.

Laura has seen former members of the programme continue collaborating with one another after leaving the original project. For her, that was evidence that the team had created more than a delivery mechanism.

They had built a community.

Community in a workforce without an office

Building community among 900 people across different cultures, countries and time zones is difficult.

There is no shared office, no common lunch table and little of the informal interaction that helps employees feel connected.

Freelancers may spend most of the day working alone from home. Their relationship with the company can easily become purely transactional: receive task, deliver task, receive payment.

Laura believes that this is not enough.

Sometimes connection begins with a simple message:

“How are you doing today?”

Or:

“I know you are facing this challenge. Do you want to have a quick conversation?”

These small interactions may not appear in a project plan, but they influence whether people feel like anonymous external resources or contributors to something meaningful.

As Laura explains, people are there to earn money. But they also value the opportunity to build something, meet talented people and belong to a wider professional network.

This human layer is not separate from performance.

It supports it.

When freelancers trust the company and feel connected to the people around the project, they are more likely to share insights, recommend strong professionals and contribute beyond the narrow boundaries of the contract.

A trusted talent pool beats an urgent search

Laura describes an established freelance talent pool as a goldmine.

The reason is speed.

When a large company needs a full-time employee, it may be prepared to spend several months sourcing, interviewing and making a decision.

When it needs a freelancer, the expectation is often immediate.

The project is already delayed. A skill is missing. A customer need has appeared. A specialist is required now.

An agency that starts searching only after receiving the request may already be too late.

The same is true for companies building their own independent talent networks. A spreadsheet containing hundreds of names has limited value if nobody knows whether those people are available, reliable or suitable.

A real talent pool is based on relationships and evidence.

The company knows how the person works. The freelancer understands the environment. Both sides already have a level of trust.

That is what allows a project to begin quickly.

The practical starting point

Companies sometimes treat freelancers as a last resort: a temporary fix used when permanent hiring fails.

Laura’s experience suggests a more valuable approach.

Independent talent can be a deliberate strategic capability.

The first step is not to design a global programme. It is to identify one project with a clear outcome, a genuine skills gap and enough urgency to justify a different hiring model.

Then the company can learn.

Which sourcing channel produced the strongest candidates? Which compliance steps slowed the process? What did the freelancer contribute beyond the original task? Would the company work with that person again?

Over time, those answers become the foundation of a repeatable independent workforce model.

The future of work does not arrive through one dramatic transformation.

It is built one project, one relationship and one trusted expert at a time.

Tips for success

Give freelancers business context. Explain why the project matters, who benefits from it and how success will be measured. Do not limit onboarding to tools and tasks.

Create moments of connection. Schedule occasional check-ins, peer exchanges or community sessions where freelancers can ask questions and learn from one another.

Treat strong freelancers as long-term partners. Ask for feedback, recognise their contribution and stay in touch after the project.
